The Hidden Cost of AI Isn't What Most CFOs Think

I hosted an executive roundtable last week, and one of the topics that came to the forefront was the rising cost of AI.


Most executives understand the upfront costs. Software licenses. Consulting support. Governance. Training. Implementation.


What many are only beginning to realize is that AI costs aren't always fixed.


As organizations move beyond simple productivity tools and begin embedding AI into workflows, decision processes, and business applications, cost becomes increasingly consumption-based. The more AI is used, the more it can cost.


That's creating a new challenge for finance leaders.


Unlike traditional software, where costs are largely known upfront, AI can create a situation where spending grows faster than leadership's visibility into how the technology is actually being used.


This becomes particularly important as organizations begin encouraging, measuring, or even mandating AI adoption across the workforce.


The assumption is straightforward: more AI usage should create more value.

But that's not always true.


Without visibility into how AI is being used and what business outcomes it is influencing, increased adoption can simply lead to increased consumption.


That led to an interesting discussion around what finance leaders should actually be measuring.


Consider two organizations spending similar amounts in AI usage costs.


The first is using AI to improve forecast accuracy, optimize pricing decisions, reduce inventory levels, identify revenue opportunities, and improve operational planning.


Even modest improvements in those areas can create millions of dollars in business value.


The second is using AI primarily for meeting summaries, email drafting, presentation creation, and other administrative tasks. Helpful? Certainly. Strategic? Perhaps not.


Both organizations may report similar AI expenses.


Only one is likely generating a meaningful return.


That's why I believe many organizations are asking the wrong question.


The question isn't whether AI costs are rising.


The question is whether AI is being applied to the decisions and processes that matter most to business performance.


This is where AI Decision Governance becomes important.


At its core, AI Decision Governance is about protecting the integrity of business decisions.


It's about ensuring that information, reporting, and decisions influenced by AI remain reliable, and catching costly AI mistakes before they impact financial results, operational performance, customer relationships, or organizational reputation.

But there is another benefit that often gets overlooked.

Visibility into which decisions are being influenced by AI.


And visibility into whether AI is actually improving business outcomes.


Without that visibility, organizations risk not only bad decisions, but also significant AI spending with little business value to show for it.


As AI adoption continues to accelerate, I increasingly view AI Decision Governance as more than a risk management discipline.


It's a financial management discipline.


The organizations that build the right controls won't just be better positioned to avoid AI-related failures.


They'll also be better positioned to understand where AI is creating value, where it isn't, and whether the juice is worth the squeeze.
